Digital transformation is a critical element in an overarching business adaptation strategy. While not the sole factor, it is pivotal for the success or failure of transformation efforts. The integration of the right technologies, along with people, processes, and operations, enables businesses to swiftly adapt to disruptions and/or opportunities, meet evolving customer needs, and drive future growth and innovation. In the first of the four industrial revolutions, steam power was the disruptive technology that changed the world. In the second, it was the assembly line; in the third, the computer. Today, we are in the midst of the fourth industrial revolution, which is digital. Intelligent digital technologies such as artificial intelligence (AI), machine learning, the Internet of Things (IoT) networks, advanced analytics, and robotics have the potential to redefine how we work and conduct business – and how companies engage with their customers and the world (Abdin, 2017).

As Vial (2019) elucidates, digital transformation is fundamentally driven by disruption—stemming from shifts in customer behavior and expectations, the competitive environment, or data accessibility. These forces compel businesses to continuously refine their digital and transformation strategies, aiming to capitalize on digital platforms and ecosystems for value creation. Particularly, the concept of integrative capabilities, as discussed by Vial (2019), highlights an often overlooked yet critical aspect of digital transformation. These capabilities are essential for navigating and leveraging the increasingly complex value networks essential for sustained success. Digital Transformation represents the intersection of technology and business, signifying a shift towards more agile, scalable, and customer-centric operational models. It’s about leveraging digital innovations to redefine an organization’s approach, enhance process efficiencies, and improve customer experiences. Expertise in this domain means guiding entities through change, ensuring they remain competitive and relevant in an increasingly digital world.

Digital Communication is the art and science of connecting with audiences in the digital space. It requires skillful storytelling and data-driven strategies to navigate the ever-changing digital landscape. From content creation to analytics, it encompasses managing online reputations, engaging user communities, and building brand awareness. Success in this field is measured by the ability to create meaningful interactions and foster community through technology. 

The Theory & Method

This section’s theoretical foundation is based on Vial’s (2019) framework, which outlines the digital transformation process. The framework consists of eight building blocks interconnected in various ways. It aims to depict the character and consequences of digital transformation (DT) through the analysis of 282 scholarly articles, initially selected from a pool of 381 works. This page exclusively discusses the existing theory of DT, exploring the concept’s aspects and perspectives. Initially, it defines and describes the entire DT process, contributing to an overview of the chosen framework. From this definition and process, we delve into the components that are inherently part of the digital transformation process. 

Note: The arrows do not indicate a statistical relationship or causality as found in variance models. Instead, they outline a comprehensive sequence of relationships described by DT literature (Vial, 2019). 

The Digital Transformation Process

Vial’s (2019) comprehensive literature review meticulously examines 28 sources, presenting 23 unique definitions of digital transformation (DT). This deep dive culminates in his own distilled definition, informed by the breadth of perspectives encountered. His analysis yields three pivotal observations crucial for a nuanced understanding of DT. Firstly, the predominance of an organizational viewpoint in existing definitions, with less emphasis on societal and industrial impacts. Secondly, the diversity in technological applications and environmental contexts significantly influences DT’s nature and outcomes. Lastly, the recurrent use of similar terminology across studies, despite this, Vial (2019) also highlights the prevalent ambiguities and conceptual overlaps that obscure a clear understanding of DT. To clarify these complexities, Vial employs ‘semantic decomposition,’ a methodical approach to dissect and reassemble the concept, ensuring a precise and comprehensive understanding.

The Journey

Through ‘semantic decomposition,’ Vial identifies four foundational characteristics of DT: (1) target entity, (2) scope, (3) means, and (4) expected outcome. Leveraging these pillars, he proposes a definition: 

“a process that aims to improve an entity by triggering significant changes to its properties through combinations of information, computing, communication, and connectivity technologies” (Vial 2019, p. 121). 

This conceptual framework not only serves as the bedrock for our theoretical understanding but also guides our practical approach to navigating the DT process. It emphasizes a holistic view, incorporating human, organizational, and technological perspectives. It promotes strategic adjustments to leverage technology in value creation, addressing structural challenges and barriers. Vial (2019) advocates for a research agenda focused on dynamic capabilities and the exploration of new strategic directions in IS research related to DT, offering a broader and more inclusive examination of each element within the digital transformation process. 

Exploring the Pillars of Digital Transformation

At the heart of digital transformation lies a complex interplay of technologies, strategies, and organizational dynamics. Vial’s (2019) framework meticulously dissects this multifaceted process into key elements, each playing a pivotal role in navigating the digital landscape. This highlights the situational use of digital technologies in combination, extending beyond common technologies like the internet, software, and blockchain, which, while central to digital transformation, appear less frequently. 

Disruption

Digital technologies naturally induce disruption, affecting societies, industries, or specific organizations. Vial (2019) identifies three primary areas impacted by digital technologies: customer behavior and expectations, the competitive landscape, and data accessibility. These areas underscore the transformative power of digital technologies in reshaping traditional norms and practices. 

Strategic Responses

Faced with disruption, organizations must devise strategic plans to remain competitive. Digital technologies present both significant opportunities and existential threats. Vial (2019) views the response to disruption as both an endogenous and exogenous phenomenon, leading to the emergence of digital business and transformation strategies as means to navigate these challenges. 

Changes in Value Creation

Digital business and transformation strategies pivot on the use of digital technologies to alter the value creation process. According to Vial (2019), digital technologies’ value largely depends on the context, with organizational change emerging as a result. He highlights new pathways for value creation through digital transformation, fundamentally altering digital business models and the value creation process itself. 

Structural Changes

The shift in value creation precipitates structural changes within organizations, emphasizing the importance of cross-functional collaboration. Vial (2019) also points to culture, leadership, employee roles, and competencies as critical facets of digital transformation, influenced by these structural adjustments. 

Organizational Barriers

Despite a focus on transformation, inertia and resistance can impede the realization of digital transformation. Vial (2019) argues that overcoming inertia and resistance, particularly concerning disruptive resources and capabilities, is among the most significant challenges facing organizations today. 

Negative & Positive Impacts

Finally, Vial’s (2019) framework acknowledges that digital transformation can yield both negative and positive outcomes, with implications spanning societal, industrial, and organizational levels. While the focus often remains on organizational impacts, the broader consequences of digital transformation encompass operational efficiency, performance enhancements, and societal improvements, alongside concerns over security and privacy.
